Context & Challenge
Paces Club Piranhas was founded in 2010, while the Chastain Lakes Waves had been a longstanding neighborhood swim-team tradition for 28 years. In 2017, the two previously separate teams and club locations were merged into one organization, creating a need to align operating practices, staffing, communication, finances, and team culture while maintaining a positive experience for swimmers and families.
The work extended beyond running a seasonal program. It required end-to-end coordination across registration, staffing, budget administration, community outreach, communications, practices, meets, and family engagement. The central challenge was to create a unified, well-run program that could grow while preserving the welcoming community spirit that made each original team successful.
My Role: Program and Operations Management
As the leader responsible for the program’s operational, financial, and promotional areas, I managed the swim team as an interconnected seasonal organization rather than a collection of separate activities. I oversaw planning and execution across the participant experience, coaching operations, communications, marketing, budget management, and event logistics.
For the 2017 merger, I focused on building a practical transition plan that brought two locations and communities together under a shared operating model. This included aligning processes, clarifying responsibilities, supporting consistent communication, and creating an environment where swimmers and families from both teams could feel represented in the new organization.
I also recruited, hired, and managed a multi-tiered coaching staff; administered a balanced budget; and used targeted marketing and community-engagement efforts to increase awareness and participation. Throughout the work, I emphasized clear expectations, dependable follow-through, and a team culture centered on development, inclusion, and a positive summer-swim experience.

Results & Impact
The merger was successfully executed as a seamless transition, unifying two distinct club locations and their communities into one operational program. The combined organization was able to move forward with aligned practices and a stronger shared culture, while continuing the tradition of age-appropriate athlete development and accessible participation.
The program grew its roster by 55% through targeted marketing and community engagement. I maintained balanced financial management while building and leading the coaching structure needed to support the expanded team. The result was a stronger seasonal organization with improved capacity to serve swimmers, families, coaches, and the broader community.
Lessons Learned
This experience reinforced that program management is as much about people and trust as it is about schedules, budgets, and processes. A merger can be operationally sound on paper, but it succeeds only when stakeholders understand the purpose of the change and can see how their needs and traditions are respected.
I also learned the importance of treating communication, staffing, and participant experience as connected systems. Clear roles, reliable information, and well-supported staff make it easier to respond to changes and sustain a positive experience as a program grows.
Finally, the project strengthened my ability to balance strategic goals with hands-on execution: building a growth plan, maintaining financial responsibility, coordinating daily operations, and keeping the organization’s culture at the center of decision-making.
